    The 5-minute rule: where it comes from

    The "5-minute rule" has been discussed in sales research for over a decade. The original data came from studies on web lead response in the US B2B context. But the same pattern shows up consistently in service business data.

    The reason is psychological, not just behavioral.

    When a person makes an inquiry, they're in a specific mental state: active intent. They've identified a need, searched for a solution, and taken the effort to reach out. This state is temporary.     Every 15-minute delay costs roughly 20 percentage points of conversion probability. By the time you respond 4 hours later, you're operating at 29% of your potential conversion rate.

    Why the decline is steeper than expected

    The naive expectation is that response time creates annoyance but not disqualification — that leads will wait patiently and convert later if the product is good enough.

    The data doesn't support this. The decline is steep because:

    1. Competitive contact

    In most high-intent searches (clinic near me, real estate agent, education consultant), the lead contacts multiple businesses simultaneously. The first business to have a meaningful conversation has an enormous advantage. A 4-hour delay means 2–3 competitors have already had their conversation.

    2. Intent decay

    Active buying intent is not stable. It decays as time passes. The person who was absolutely ready to book an appointment at 11 AM has cooled considerably by 3 PM — even if no competitor spoke to them. Daily life creates distance from the original decision.

    3. First-mover anchoring

    The first business to have a substantive conversation tends to anchor expectations. If they've had a good conversation with Competitor A at 11:30 AM, your 3 PM callback is being compared to an already-formed impression. You're no longer on even footing.

    The after-hours acceleration

    The 5-minute rule applies during business hours. After hours, the dynamics are even more extreme.

    After-hours leads (inquiries arriving between 7 PM and 9 AM) have three characteristics:

    1. Higher urgency — people reaching out after hours often have more pressing needs
    2. Lower competition — fewer businesses respond at all after hours
